The Hidden Costs Inside Your Google Ads Account That Your Agency Never Talks About

Your agency sends you a monthly report. ROAS looks decent. Clicks are up. The campaign names are long and impressive-sounding. You feel like things are working. Then you hire someone in-house, or switch agencies, and the first thing they do is open the actual account. And they find things.

Placement reports showing your ads ran on mobile games. These aren't bugs. They're the accumulated result of an account managed at scale by someone whose incentive is your spend, not your profit.

Management Fees Calculated on Spend (Not Results)
Most agency contracts in India are structured as a percentage of ad spend typically 10 to 20 percent. This means your agency makes more money when you spend more money, regardless of whether that spend is producing results. An agency managing 50 clients doesn't have strong incentive to tell you to cut budget by 40% because three campaigns are underperforming. Ask your agency: are they on a flat retainer, a percentage of spend, or a performance-linked fee? Broad Match Keywords You Never Approved
Broad match keywords in practice mean your ad for "organic baby food India" runs when someone searches "cheap food for kids" or "baby food recipe." You pay for the click. The person wasn't buying. If an agency has put you on Smart campaigns and isn't running parallel non-Smart campaigns for comparison that's a flag.
Branded Keyword Spend Nobody Questions
Branded campaigns convert at very high rates, so your ROAS looks great. But someone who searches for your brand name by name was already going to your website. Running branded campaigns makes sense if competitors are bidding on your brand name. It doesn't make sense if you're the only one bidding on your own name and using it to pad your ROAS number. Ask your agency to show you the branded vs non-branded campaign performance split before your next call.
Placement Reports No One Checks
Google Display Network campaigns run your ads across millions of websites and apps — including gaming apps, kids content, and low-quality content farms. If your agency isn't pulling a Placement Report at least monthly and excluding garbage placements, you're subsidising Google's long tail inventory. This can recover 10 to 20 percent of Display spend almost immediately.
An ad account is only as honest as the person who set it up. Most founders find out which kind they have after the money is already gone.
